Forward deployed AI engineering: what it is and what it delivers

An engineer embedded with your team who builds the AI feature and its security controls together, in your environment, against your constraints.

What it is

Forward deployed AI engineering places a senior engineer inside your team to take an AI capability from idea to production. The engineer works in your repositories, your cloud accounts and your delivery process, and treats security controls as part of the build rather than a review that happens afterwards.

The model comes from a simple observation: most AI features fail their first security review not because the team is careless, but because the security questions were never asked during design. Data flows, model permissions, prompt handling and logging are decided in the first weeks of a build. Changing them later costs far more than deciding them well.

How it differs from an assessment

An assessment tells you what is wrong. Forward deployed engineering fixes it as the system is built. The deliverable is not a report; it is working software: the AI feature itself, plus the guardrails, evaluation harness, access controls and audit logging that let it survive contact with enterprise security review.

Assessments still have their place. A threat model before the build starts, and an independent test before go-live, remain good practice. The difference is that the engineer is accountable for closing what those reviews find, not just handing the findings back.

What a buyer receives

A production-ready AI capability built to your architecture standards. A written record of the security decisions taken and why. Guardrails and evaluations your own team can run and extend after the engagement ends. And a system that answers the questions your customers' security teams will ask, because those questions shaped the design.

When it is the wrong choice

If your AI feature is already in production and you need to know whether it is safe, start with an assessment, not an engineering engagement. If you have no defined use case yet, start with a readiness review. Forward deployed engineering earns its cost when the direction is set and the constraint is secure delivery capacity.
